CityPooling collaborated with Vega Studio to define its go-to-market strategy and reposition its shared mobility model. Challenge
CityPooling faced unclear differentiation in a competitive mobility market. Commercial structure and operational ownership were fragmented, and long-term sustainability was uncertain. The challenge was to define a defendable value proposition and design a growth roadmap that balanced ambition with operational feasibility.

We restructured positioning around network-based efficiency, defined revenue tiers, and mapped acquisition-to-retention funnel logic. Investor narrative materials were aligned with realistic performance assumptions. This provided clearer direction for leadership and a more credible growth strategy.
